Most enterprise AI projects stall between pilot and production. Find out why integration is the deciding factor, and where European organizations stand on the journey to AI at scale.

The model worked and the demo was impressive. Everyone agreed the use case was solid until somewhere between proof of concept and production, the project stalled.

Heavily-cited research from MIT found that 95% of enterprise AI pilots fail. Was the AI wrong? The answer to this question is a simple "no".

The problem is almost never the model.

What production actually demands

A pilot is a controlled environment. The scope is narrow, with curated data and a small number of systems working with people who already believe in the work and are eager to approve it. Success means the model does what it was supposed to do.

Production is a different test entirely. Once AI moves into live operations, it has to work across departments, tools and processes that were not designed with it in mind. It needs to read from and write to multiple systems. It needs to fit inside existing approval flows, security controls and compliance requirements. It needs to produce outputs that people trust enough to act on, at scale, repeatedly.

That is where most projects meet the real obstacle: the enterprise architecture that lies underneath.

Why architecture is the problem

Enterprises have many systems, built over years and connected through a mixture of deliberate decisions and quick fixes that run across cloud platforms, legacy infrastructure and everything in between.

When AI is introduced into that environment, it needs reliable connections to the data and workflows where it is supposed to create value. It also needs to have enough guardrails not to go crazy with access to so much information.

In most organizations, those connections are harder to establish than anyone anticipated during the pilot phase. Governance requirements mean that automated actions need audit trails and approval logic that nobody has built yet.

This is what makes the pilot-to-production gap so persistent. The pilot proves the AI can do something. Production tests whether the organization can support it doing that thing, reliably, at scale, inside real operations.

Why integration is the part nobody plans for

Enterprise AI conversations tend to focus on the model, the use case, the governance framework and the change management. Those all matter. The less visible issue tends to be the more consequential one: AI has to operate inside an architecture, and architecture takes time to prepare.

The integration layer — the infrastructure that connects systems, moves data reliably and allows automated actions to trigger across tools and teams — is often treated as a downstream consideration. Something to sort out once the AI has proven itself. The problem is that the AI cannot prove itself without it.

Organizations that treat integration as foundational, building it as a design decision before deploying AI rather than figuring it out afterward, tend to have a materially different experience. 

Those that approach it the other way around tend to end up running the same pilot in slightly different configurations, waiting for conditions that never quite arrive.

Where European organizations actually stand

While the MIT study brought important discussions to life, it wasn't able to fully represent all geographic regions. So business leaders and decision-makers in Europe continue to wonder: how far along is the typical European enterprise on this journey, from first considering AI to having it running in production across the business? What does the picture look like by country and by industry? Where are the leaders and where are the laggards?

Those are exactly the questions that The State of Integration & AI 2026 was built to answer, along with a deep focus on automation and topics that particularly relevant to European organizations.

The report is the first European benchmark study of AI adoption, integration maturity and automation readiness. Commissioned by Frends, the study was conducted by Sapio Research across more than 600 IT decision-makers. It covers the full spectrum — from organizations still in the investigation phase to those with AI widely deployed — with a country-by-country and sector-by-sector breakdown.
